I Spent $4,800 on PPE Mistakes So You Don't Have To
Everything I'd read about buying safety equipment said the same thing: check the standards, then compare prices. In practice, I found that "check the standards" means different things depending on your situation. There's no universal answer — and anyone who tells you otherwise probably hasn't made enough mistakes yet.
I've been ordering PPE for a 40-person industrial maintenance crew for six years. In that time, I've personally made and documented roughly $4,800 in mistakes. Some were expensive. Some were embarrassing — like the time I bought an adorable golden retriever puppy raincoat from an internet ad without checking the size chart. My dog is neither a puppy nor small. $34, straight to the donate pile. The irony is that I lecture people about checking specs all day.
Here's what I've learned: the right buying approach depends on which scenario you're in. Kitting out a crew is different from buying for yourself, and both are different from trying to make existing gear last. Let me walk through each.
Scenario A: Kitting Out a Crew — Specs Come First
When you're buying for a whole crew, the biggest mistake is treating each product like the cheapest box you can check. I made that mistake in September 2022 with hard hats. I ordered 40 Portwest hard hats based on price and photos. The Portwest hard hat spec sheet clearly lists Type I and Type II — I just didn't read it closely enough.
Type I handles blows to the top of the head. Type II (per ANSI Z89.1-2014) also covers lateral impacts. Type I was a $520 mistake plus a one-week delay — we caught it before the hats went into service, but the reorder wasn't free.
The same lesson played out with high-vis. If you're comparing the Portwest high vis jacket range, it's easy to pick a color and stop. Don't. Check the EN ISO 20471 class rating. Class 1 is the minimum for limited visibility. Class 2 is the baseline for most roadside work. In 2019, I ordered 120 Class 1 jackets because they were cheaper than the Class 2 versions. They didn't meet our site contract requirements, and every single one went back. The shipping alone hurt. The total cost of that "savings" ended up around $800.
My rule now: the safety standard is the minimum, not a suggestion. If you don't know which class or type your site requires, that's not a budget problem. It's a safety problem in a budget disguise.
Scenario B: Buying Boots for Yourself — Brand Is Not a Spec
If you're a contractor buying your own boots, the trap is brand recognition. Milwaukee work boots have earned a strong reputation on job sites. They make tough tools, so it's natural to assume the boots with the same logo are a safe bet.
I've worn a pair of Milwaukee work boots myself for about a year — alloy toe, solid performance, no complaints. But I learned that "fine for everyday wear" isn't the same as "right for my actual hazard profile."
So ask a better question: what's the worst thing that could happen to your feet on your site?
- Concrete and slippery surfaces? You need real slip resistance. Look for ASTM F3445 test results, not just a "slip-resistant" line in the description.
- Live electrical equipment? Electrical hazard (EH) rated boots are the minimum. That rating is a tested standard, not marketing.
- Heavy falling objects? You need impact and compression protection per ASTM F2413-18. Alloy and composite toes can both meet it — pick based on weight and comfort.
That process led me to a pair of Portwest composite-toe boots. They weren't the most recognizable name in the category, which actually made me hesitate. But they matched my hazard profile: EH-rated, slip-resistant, and light enough that my legs stopped feeling dead by Thursday. Those boots outlasted two pairs of cheaper ones I'd worn before.
I'm not telling you to abandon your favorite brand. I'm telling you to buy the spec that matches the hazard, and let the brand earn its place. My $140 boots lasted nine months before the soles went flat. A $210 pair gave me 20 months of real service. Do the math: $420 for 27 months versus $210 for 20 months. The "expensive" boots were way cheaper per day of wear.
Scenario C: You Already Own It — Make It Last
This is the scenario people forget. The cheapest PPE is the gear you don't have to replace because you ruined it through laziness.
My best example: I ruined a batch of leather work gloves in January 2023 by throwing them in the washing machine with shop rags. Hot water stripped the oils, the dryer shrank the leather, and I pulled out eight stiff, useless gloves. About $90 in leather, destroyed in one afternoon.

- Brush off loose dirt first with a stiff brush. Don't soak the gloves.
- Hand wash in lukewarm water with a bit of saddle soap or mild leather cleaner. Work the lather in, then wipe with a damp cloth.

- Air dry at room temperature, away from radiators and direct sunlight. Heat cracks the hide.
- Once dry, work in a leather conditioner to restore flexibility.
The whole thing takes about 15 minutes, twice a season. A pair of gloves that used to last three months now lasts six or more. That's roughly $150 in avoided replacements over the past two years. Not glamorous, but it counts.
How to Tell Which Scenario You're In
If you're not sure which of these applies, use my three-question check:
- Who wears the gear? If it's not you, you're in Scenario A — the spec sheet outranks the price tag. If it's you, you're in Scenario B, and the hazard outranks the logo.
- What does getting it wrong cost? A rejected order, a safety citation, or an injury means compliance and quality always beat up-front savings.
- Are you buying or maintaining? If you already own the gear, you're in Scenario C. Fifteen minutes of care today can save a full purchase order tomorrow.
No universal checklist fits every buyer, and that's the whole point. But I didn't understand that until my 2019 high-vis failure. I'd focused completely on unit price. The reorder, the shipping, the return labels, the crew in plain shirts for a week — none of that appeared on the original invoice, but all of it was real cost. The cheap jackets weren't cheap. They were just a loss I hadn't calculated yet.
So add up the full cost before you buy. Unit price, compliance, durability, fit, and the time you lose when gear underperforms. Buy for the hazard and the standard if you're kitting out a crew. Buy for the hazard, not the logo, when it's your own feet. And if the gear is already in your hands, take care of it.
That's the total cost thinking that saved me from myself. My dog still doesn't wear that raincoat, but at least the measuring lesson stuck.
